The answer

Every new inquiry should get a call from a person within five minutes, during and after business hours. Most firms can grow signed cases faster by fixing first response than by buying more leads.

The evidence

The standard I set for every firm is simple: from the moment someone submits an inquiry, the first call should go out within five minutes. In businesses that handle high lead volumes, fixing only this first touch can lift appointment show-up sharply without changing anything in the sales meeting itself.

Law firms show the same gap. Clio’s 2024 Legal Trends Report secret-shopper study found that only 40% of firms answered the phone (down from 56% in 2019) and only 33% responded to emails (down from 40%). In all, 48% of firms neither answered nor called back, leaving them effectively unreachable by phone.

Why do firms lose these leads? Because no one owns the first five minutes. Why? Because intake is shared between receptionists, paralegals and attorneys who all have other priorities. Why? Because the firm measures signed cases, not response time, so the leak is invisible. The root cause is an unmeasured, unowned first touch.

Is five minutes realistic?

Do the arithmetic for your team: 700 inquiries a month is about 23 a day. At a 70% contact rate that is 16 conversations, at about 10 minutes each, roughly 2.5 to 3 hours of one person’s day. A single dedicated intake specialist can cover several times that. For most firms the constraint is ownership, not headcount.

Building the five-minute system

  1. Measure the current speed. Submit test inquiries through every channel (web form, chat, phone, Google Business messages, social DMs) at different times and log the response time.
  2. Assign one owner per shift whose first priority is new inquiries. Everything else waits.
  3. Route all channels to one queue with instant alerts (CRM, intake software or a shared inbox with notifications).
  4. Cover after-hours with an answering service trained on your intake questions, or a rotating on-call specialist. Many injury inquiries arrive in evenings and weekends.
  5. Script the first 60 seconds: greet, confirm safety and urgency, confirm the basics, and book the consultation while they are on the phone.
  6. Follow up persistently if there is no answer: a call at 5 minutes, a text (with consent) and email immediately, another call at 1 hour, then daily for several days. Stop if asked.
  7. Review a weekly speed report at the partners’ meeting.

First-call script

“Hi Maria, it’s Jason from Rivera Law, you just reached out on our website. Is now an okay time? … First, are you safe and getting any medical care you need? … I’m sorry that happened. I’d like to get a few details so an attorney can look at this today. Is that okay?”

Guardrails

  • Intake staff gather facts and schedule; they do not give legal advice or predict outcomes.
  • Text and automated-call follow-up must follow the TCPA and consent rules.
  • Conflict checks before substantive discussion.

What to measure

  • Median time to first human contact, by channel and by hour.
  • Contact rate (inquiries reached by a person).
  • Inquiry-to-consultation and consultation-to-signed rates.

30-day checklist

  • Run secret-shopper tests on every channel
  • Assign a named owner per shift
  • Route all channels to one alerted queue
  • Set after-hours coverage
  • Script the first call and the follow-up cadence
  • Add the speed report to the weekly partner meeting
